Most small businesses have plenty of financial data and very little financial clarity. The bookkeeper records what happened. The CPA files it once a year. Nobody sits between those two points and answers the question the owner actually has: given all this, what should I do?
That gap is what EAi Consulting Group exists to close.
A specialist practice, not a general consultancy
We do one thing across four stages: we make the numbers accurate, then we make them useful. Understanding what a business actually earns and keeps. Finding what's draining margin and hours. Building the model behind a growth decision before it gets made. Preparing a business so it sells for what it's worth.
We don't do everything. We don't do branding, we don't do IT, and we don't do leadership retreats. When a client needs something outside our scope, we say so and point them somewhere better. A narrow practice done properly beats a broad one done adequately.

But no AI-drafted number, forecast or recommendation reaches you, a lender, or a decision without a person reviewing it first.

Financial reconstruction
Rebuilding a complete, accurate profit and loss statement from raw bank and card statements — including businesses years behind, with no usable books, or with records spread across several systems that disagree with each other.
Margin and cost analysis
Separating revenue lines to find true contribution by product, service or location. Pricing analysis, vendor cost review, and labor efficiency — identifying where margin is lost rather than where spending looks high.
Forecasting and scenario modeling
Multi-year projections built three ways — expected, upside and downside — and tested against real cash position. Break-even analysis, capital requirement planning, and the working-capital question most growth plans skip.
Acquisition analysis
Target screening, valuation, and pressure-testing a seller's numbers under a diligence clock. Deal structuring including seller financing, which is how most small business acquisitions actually get done.
Valuation and exit preparation
Understanding what a business is currently worth, what's suppressing that number, and how long each fix takes. Owner-dependency assessment and diligence readiness — running the review a buyer would run, before a buyer runs it.

We start in your bank statements
Plenty of consultants arrive with a framework and fit your business to it. We work the other way around. Every engagement starts in your actual transactions — what came in, what went out, and what that says about how the business really runs.
It's slower to start and considerably more useful to finish. The recommendations you get are built from your real margins and your specific cash position, not from what generally works in your industry. When we tell you something, we can show you the arithmetic behind it.
It also means we find things nobody was looking for. The service line that's busiest and least profitable. The vendor whose rates crept up three percent a year for six years. The subscription still billing for software abandoned in 2023.
What we hold ourselves to
We don't guess
A number we can't determine from your documents is reported as an open question, not estimated. Three honest questions build more trust than a report that looks complete and is quietly wrong — and a guess is a figure you'll eventually discover is wrong, usually in front of a lender.
We tell you when we're not the answer
If your situation needs a CPA, an attorney, a broker or nobody at all, we say so. We'd rather lose an engagement than take one we can't move the needle on.
Price is agreed before work starts
Fixed fees, scoped in writing, approved by you in advance. We don't bill hourly and you won't receive an invoice you didn't agree to.
Your data stays yours
We use your financial information to do your work and for nothing else. We don't sell it, share it, or use it to build anything.

Owner-operated businesses, most between roughly $250,000 and $3 million in revenue — the band that has outgrown what a bookkeeper can answer and can't justify a fractional CFO at $5,000 a month.

What we're not
We are not a CPA firm, a bookkeeping practice, or a registered investment adviser. We don't file your taxes, keep your monthly books, or issue audited financial statements.
What we do is take financial information — yours, however messy — and turn it into decisions about what to price, what to cut, what to buy, and what to fix before you sell. We work alongside your accountant and are glad to talk to them directly.
Behind the practice
EAI was founded by an operator, not a career consultant — someone who has built companies, scaled them, made payroll on a bad month, and sold a business from the seller's side of the table. That background shapes how every engagement here is run.
